Facilitation & Meeting-Design
Let's do this together
What is this meeting actually for — information, judgement, decision or commitment? Why is it always the
same three people talking? What do you do when the head of department monologues for twenty minutes,
or two people relitigate an old conflict? How do you reach a result that still holds a week later? And when is
the right answer simply: this meeting does not need to exist?
Reflect
Audit your own formats — which of them earn the time they cost
Learn
Meeting design from the goal backwards: purpose, participants, sequence, decision mode
Apply
Facilitate live, get feedback, and take home a finished design for your next format
Training Topics
Design comes before facilitation
- Four meeting purposes — and why mixing them is the most common design error
- The participant list as a decision: who needs to be there, who only wants to be
- Setting the decision mode up front: consensus, consultation, majority, veto — and who owns it
- The test: what happens if this meeting does not take place?
Building the sequence
- From goal to agenda: separating divergence and convergence cleanly
- Time budgets that add up — and what you cut when they do not
- Pre-work instead of round-the-table updates: written memos, silent reading, positions submitted in advance
- Formats that fit the purpose: silent brainstorming, dot voting, 1-2-4-All, fishbowl and others
Working the room
- Setting the frame: the first three minutes
- Questions that open, questions that focus, and questions nobody answers
- Live visualisation: capturing, condensing, making the state of play visible
- Holding neutrality — and what to do when you have a stake: naming the role switch
Difficult situations
- Dominance, silence, side conversations, status games — interventions from light to explicit
- Conflict in the room: surface it, place it, negotiate it or park it
- Hierarchy in the room: facilitating with your own boss present
- When the design is not working: visibly changing course instead of suffering through
Hybrid and remote
- What is structurally harder about hybrid — and which compromises are actually worth making
- Using tools deliberately: whiteboards, polls, chat — instead of a feature parade
- Attention at a distance: segment length, participation formats, camera norms people can actually keep
After the meeting
- Documenting outcomes: decision, rationale, owner, date
- Why minutes rarely get read, and what works instead
- Maintaining recurring formats: putting standing meetings back on trial on a schedule
